Operator Playbook · ChatGPT visibility

ChatGPT visibility for ₹50Cr+ B2B brands.

What to do if your ₹50Cr brand is invisible in ChatGPT. A 90-day operator playbook for the mid-market band, the worst-served by both Google and ChatGPT. The 4E method explained for firms above ₹50Cr revenue but below the press-release threshold. By Dr. Avinaash.

By Dr. Avinaash Read 18 minutes Updated 16 May 2026 Audience ₹50 Cr to ₹1,000 Cr B2B

The buyer-side scene · this is what is happening now.

It is Tuesday at 10:47 AM. A procurement head in Pune opens ChatGPT and types: "best industrial valve manufacturers in India for high-pressure applications, ₹100 Cr+ revenue, ISO 9001 + API certified." The answer comes back in nine seconds. Three brand names. A short paragraph each. Two citations to specific case studies.

If your firm is one of the three names, you have just earned a slot in the shortlist before the buyer has visited a single website. If you are not one of the three, you do not exist in this conversation. You are not the fourth result. You are not anywhere. The buyer will not go searching for you. They will start the next step with the three names ChatGPT gave them.

This is the new arithmetic for ₹50Cr+ Indian B2B brands. And it has a specific shape: the mid-market, firms above ₹50Cr in revenue but below the ₹1,000Cr press-coverage threshold, is the worst-served band in AI search. Bigger firms have Wikipedia presence, Bloomberg coverage, third-party analyst write-ups. Smaller firms compete in long-tail categories with low density. The ₹50Cr to ₹1,000Cr band sits in the middle: too small to be covered, too big to be invisible without consequence.

Why your size makes you most vulnerable.

Three structural reasons the ₹50Cr–₹1,000Cr band suffers most in AI search:

1. The Wikipedia gap.

Wikipedia is the single most-cited biographical source by ChatGPT for Indian B2B firms (~48% of ChatGPT top-10 biographical citations come from Wikipedia in our audit data). Firms above ₹1,000Cr typically have a Wikipedia article. Firms below ₹50Cr usually do not need one. The ₹50Cr–₹1,000Cr band is the largest population of "could-be-eligible-but-isn't" firms in India. ChatGPT cannot triangulate what Wikipedia does not describe.

2. The trade-press gap.

Larger Indian firms (Tata, Infosys, Reliance) are covered weekly in business press. Smaller firms are covered in niche trade publications. The mid-market is covered occasionally, sporadically, and rarely in a structured way AI engines can extract from. The third-party Echo layer that AI engines weight heaviest is the layer mid-market firms have least of.

3. The brand-asset gap.

Most ₹50Cr+ B2B firms run on word-of-mouth, sales relationships and reputation built over fifteen years inside their category. None of those signals are visible to AI engines. The brand is real. The market knows it. The engine does not. An invisible brand on AI engines is, from the buyer's perspective, an absent brand.

The 4E method · explained for mid-market.

The Cited Brand System™ has four layers. For mid-market firms specifically, each layer has a different priority weighting than it would for a ₹1,000Cr+ firm or a ₹10Cr startup:

Entity · 35% of effort.

For mid-market firms, the Entity layer is the single highest-leverage intervention. Schema.org Organization markup, Wikidata QID, LinkedIn company page hygiene, and, if you qualify, a Wikipedia article. The Wikipedia notability threshold for ₹50Cr+ B2B firms in India is achievable with 3–5 third-party citations. Most mid-market firms could earn it. Very few do.

Evidence · 30% of effort.

The Evidence layer is your on-site publishing discipline. Direct-answer FAQ pages built around the 22 buyer questions in your category. Spec sheets converted from PDF to crawlable HTML. Case briefings with named partners, named outcomes, named dates. The Partial-Quote Test is the rule: a page passes if an AI engine can lift any sentence verbatim as a satisfying answer to a buyer's question.

Echo · 25% of effort.

The Echo layer is what is said about you, in writing, on the open web, by people who are not you. For mid-market B2B specifically: trade-press appearances, named-customer testimonials with verifiable attribution, podcast appearances with full transcripts, Reddit discussions in category-relevant subreddits, and the slow build of YouTube reviews from category experts.

Engine · 10% of effort.

llms.txt at root, FAQPage schema, Speakable schema, Article schema with author entities. This is the technical foundation. Lower weighting because most mid-market sites are structurally fine, they just publish the wrong content on top of correct structure. Engine work is a one-time deploy by an engineer comfortable with schema.

The 90-day execution sequence.

This is the operator timeline we run for mid-market partnerships. The pacing is deliberate. Skipping ahead does not accelerate results; it just creates rework.

Days 1–7 · Baseline

Run the audit. Measure the gap.

A complete Citation Score™ baseline. The 22 buyer prompts run across ChatGPT, Perplexity, Claude and Gemini. Logged screenshots. Brand-mention frequency. Sentiment classification. Competitor mention frequency. The gap is now quantified. Print it. Stick it on the wall. This is the starting line.

Days 8–21 · Engine + Entity foundation

Ship the technical layer in three weeks.

Schema.org Organization markup with sameAs cross-linking deployed. Wikidata QID created. LinkedIn company page audited and aligned. llms.txt published at root. FAQPage schema deployed on direct-answer pages. Article schema on every long-form piece. This is engineering work, not creative work. A competent engineer can ship it in 14 working days.

Days 22–45 · Evidence build · Phase 1

Publish the first ten reference-grade pages.

The 22 buyer prompts become ten reference-grade direct-answer pages (combining where overlap exists). 150–200 word self-contained quotables per answer. Speakable schema on the money pages. The homepage and top three service pages rewritten for citation density, verifiable specific claims replacing decorative aspirational copy. This is where most internal teams struggle: the discipline of replacing emotion with evidence.

Days 46–60 · Echo · Phase 1

Earn the first three third-party references.

Trade press outreach with a real story (an audit, a case study, a methodology, an industry observation worth publishing). Podcast appearances scheduled. Reddit presence in two category-relevant subreddits, answering questions, not promoting. If Wikipedia eligibility is achievable, the draft is in motion. This is the layer that compounds beyond day 90.

Days 61–80 · Evidence build · Phase 2

The pillar essay.

One long-form, original-research-anchored piece. Real numbers from your operational reality. Stated methodology. Quotable findings. Speakable schema. AI engines weight original-research-flavoured content 4–7× heavier than recycled commentary. For mid-market firms, this single piece often moves the Citation Score more than the previous 60 days of evidence work combined.

Days 81–90 · Measurement + handoff

Re-baseline. Document the delta. Plan the next 90.

The Citation Score is re-run against the same 22 buyer prompts. The delta is documented. Lowest-scoring indicators are surfaced as priorities for the next quarter. If the engagement continues, this becomes the input to the Authority Engine retainer. If not, the playbook for the next 90 days is now visible to the in-house team.

What "good" looks like at day 90.

Honest numbers from the mid-market engagements we have run:

  • Citation Score lift: 31 → 48–55 typical at day 90. Crossing 60 happens at day 120–150 for most firms.
  • AI citation share: 12–22% of category prompts now name the firm. Up from 0–4% baseline.
  • Wikipedia article: draft submitted (if eligibility threshold met). Live article typical at day 120–180 if first submission needs revision.
  • Third-party references: 3–5 placements live. The compounding layer is now active.
  • RFQ / demo volume: typically 15–40% lift in AI-attributable inbound by day 90, accelerating through months 4–6.

Case briefing · Fortune India 500 supplier.

Industrial component manufacturer, ₹240Cr revenue, 14-year history, named-customer list a competitor would die for, completely invisible in ChatGPT for the category-defining prompts. Baseline: Citation Score 22, AI citation share 0%, no Wikipedia, no third-party references in the trade press from the previous 18 months.

67-day engagement. ₹19 lakh Growth Foundation deployment. Schema deployed in week 1. llms.txt and FAQPage layer shipped in week 2. The 10 reference-grade pages live by week 4. Pillar essay (a procurement-decision-pattern audit of 40 firms) published in week 7. Two trade-press placements landed in weeks 6 and 8.

Day 67 outcome: Citation Score 51 (up from 22). AI citation share 47% (up from sub-5%). RFQ volume up 212% on a four-month rolling window. The mid-market band is the band where this kind of lift is structurally achievable in a single quarter. The full case is logged at /case-briefings.

Frequently asked questions.

How do I know if my ₹50Cr brand is invisible in ChatGPT?

Run ten category-defining buyer prompts. The prompts your procurement-head buyer would actually run. If your firm is named in the answer in fewer than three of the ten, you are invisible by the operating definition. Run them across ChatGPT, Perplexity, Claude and Gemini for a complete picture. The free AI Visibility Read does this for you systematically.

Why is mid-market the worst-served band?

Three structural gaps: the Wikipedia gap (large firms have articles, small firms don't need them, mid-market is the could-be-but-isn't band), the trade-press gap (sporadic coverage in unstructured form), and the brand-asset gap (reputation built on relationships invisible to AI engines). Each gap is fixable, but each requires deliberate engineering.

How long until I see results?

First measurable Citation Score lift: 30–45 days. Material AI citation share movement: 60–90 days. Compounding gains: months 4–6. Category authority threshold (Citation Score 70+): typically 9–14 months for mid-market firms in open categories, longer in crowded sub-categories.

Do I need a Wikipedia article?

If you qualify (3–5 verifiable third-party sources, no promotional content), yes. Wikipedia is the single most-cited biographical source by ChatGPT for Indian B2B firms. If you do not yet qualify, a Wikidata QID with structured data and sameAs links is the interim move. Wikidata is not as heavily weighted, but it is the on-ramp.

What if my industry is regulated (healthcare, financial services)?

All evidence layer publishing runs through compliance pre-review. For healthcare we follow MCI / NMC / NABH guidelines on medical advertising. For financial services we follow SEBI guidelines on investor communications. The Authority Engine retainer includes a compliance pre-publish review on every asset for regulated industries.

What if a larger competitor is already cited?

Larger competitors typically win on Entity (they have Wikipedia, structured data) and Echo (they have press coverage). Mid-market firms can usually beat them on Evidence density and on niche / sub-category specificity. The play is not to outspend on coverage; it is to be the most-specific, most-cited firm in a defensible sub-category of the larger market.
